Onboarding Remote Developers: A 30-Day Checklist

The first 30 days determine whether a remote hire becomes a long-term team member or a costly mistake. Here's the checklist that top distributed teams use.

Before Day 1: Pre-boarding

Send welcome email with team intro and first-week schedule
Set up all accounts: email, Slack, GitHub, Jira, cloud providers
Ship hardware (laptop, monitors) with setup instructions
Assign an onboarding buddy (same timezone preferred)
Prepare a 30-day learning roadmap with clear milestones
Add to all relevant channels, repos, and documentation

Week 1: Foundation

Day 1: Welcome call with entire team (video on)
Day 1: 1-on-1 with engineering manager — set expectations
Day 1-2: Codebase tour and architecture overview
Day 2-3: First small PR (bug fix or docs improvement)
Day 3-4: Set up local development environment
Day 5: First retro — what worked, what was confusing?

Week 2-3: Building Momentum

Take ownership of a real feature or improvement
Participate in code review (both giving and receiving)
Have 1-on-1s with key team members (product, design, ops)
Document something that was missing or unclear
Join at least one cross-team meeting or standup
Mid-point check-in with manager — course correct early

Week 4: Independence

Working independently on assigned tasks
Comfortable with deployment process and CI/CD
Knows who to ask for help (and when to figure it out alone)
Participates actively in planning and estimation
30-day review with manager — feedback, goals, retention
Set 90-day objectives and growth plan

For Cross-Cultural Remote Teams

  • Agree on a common language for code and documentation (usually English)
  • Be aware of timezone differences — schedule meetings during overlap hours
  • Respect cultural holidays and work patterns (Ramadan, local holidays)
  • Default to async — over-communicate in writing, record meetings

Hire Remote-Ready Developers

We screen candidates for remote readiness, timezone compatibility, and communication skills. Not just code.
